Designing Developer Tools That Do Not Feel Like Tools

Why developer experience is just as important as user experience and how to build tools that get out of the way.


When we talk about user experience, we usually think about consumer apps. We think about social media, e-commerce, or banking apps. But there is another group of users who are often overlooked in the design conversation: developers.

For a long time, the prevailing wisdom was that developer tools did not need to be well-designed. Developers are smart, the logic went. They can handle a complex CLI, a poorly documented API, or a clunky dashboard as long as the underlying functionality is there. But this mindset is changing, and for good reason. A well-designed developer tool is not just a luxury. It is a massive productivity multiplier.

I believe that the best developer tools are the ones that do not feel like tools at all. They feel like an extension of your own thought process. They get out of the way and let you focus on the problem you are trying to solve, rather than the mechanics of the tool itself.

The Burden of Cognitive Load

I spend a lot of time thinking about the information architecture of my documentation. I want to make sure that the most important concepts are introduced first and that the advanced features are easy to find when they are needed. I also believe in the power of search. The Power of the CLI

Consistency is also key. If one command uses --file for an input path, every other command in the tool should use --file as well. Don’t mix --file, --input, and --path. This kind of consistency allows a developer to build a mental model of the tool and predict how it will behave.

I prefer RESTful APIs that use standard HTTP methods and status codes. They are familiar and predictable. I also think about the shape of the data that the API returns. It should be as flat and simple as possible. Avoid deeply nested objects that require multiple loops to parse.

Error handling is another area where many APIs fall short. When something goes wrong, the API should return a helpful error message and a relevant status code. Don’t just return a 500 Internal Server Error for everything. Tell the developer exactly what went wrong, whether it was a missing parameter, an invalid token, or a rate limit being hit.

The Importance of Feedback Loops

One of the most important aspects of developer experience is the speed of the feedback loop. When I make a change to my code, I want to see the results as quickly as possible. This is why tools like hot module replacement (HMR) and fast test runners are so popular.

If your tool takes thirty seconds to compile a change or a minute to run a single test, you are killing the developer’s productivity. You are forcing them to wait, and during that wait, their mind will inevitably wander. They will check their email, look at social media, or lose their train of thought.

As a tool builder, you should be obsessed with performance. You should be looking for every possible way to shave a few milliseconds off of the core loops. This might mean using a more efficient language, implementing better caching, or parallelizing expensive operations.

Design for Failure

Developers are power users, and they will inevitably push your tool to its limits. They will give it invalid input, they will run it in weird environments, and they will try to use it in ways you never intended.

A well-designed tool should be robust. It should fail gracefully and provide enough information for the developer to diagnose and fix the problem. This means having good logging, clear error messages, and a way to easily inspect the state of the system when something goes wrong.

Don’t be afraid to be opinionated. If there is a right way to do something, your tool should guide the user toward that path. But also provide an escape hatch for those times when the user really knows what they are doing and needs to go off the beaten path.

The Aesthetic of Engineering

While functionality is paramount, the aesthetic of a developer tool also matters. A clean, well-organized dashboard or a beautifully formatted CLI output can make a tool more enjoyable to use.

This is not about adding unnecessary animations or flashy graphics. It is about using color and layout to create hierarchy and emphasize the most important information. It is about using a font that is easy to read and a colorscheme that is easy on the eyes.

When a tool looks like it was built with care, it builds trust with the developer. It shows that the creators of the tool care about the details, and that care is likely reflected in the quality of the underlying code as well.
